We were delighted to share in 2020, that the leading medical device OEM awarded a production transformation and relocation project to Collins Consulting (article). In the engagement we supplied Methodology & Tools, Execution Support (PMO, Coaching) and digitalization expertise.
As we arrived, the project was already in progress with a different advisory, and in a desperate state. Delays and communication & collaboration breakdowns threatened, that the project would not be completed on time and in the required quality with disastrous market and regulatory consequences. It was imminent that the project needs a turnaround. Nothing new for our experts, we worked together with the client to tailor a customised project structure, governance and responsibilities suitable to deal with the client's situation and internal culture. The rest is history...
The Project was ambitious in terms of scope and timelines especially as no production stop was granted to the project (the OEM is subject to strict regulatory requirements, that needed to be honoured in every step of the project)
- physical relocation of multiple production lines - without production disruption
- production system redesign and implementation
- comprehensive warehouse digitalization
As a result of the tailor made, yet methodically well controlled governance and active engagement of the project members the project was recovered and delivered on-time, on-quality and on-budget, despite Covid, Lock-downs, disrupted Logistic chains. On top of this,
- new ways of working introduced and internalised by the organisation
- delivery performance did not suffer
- ongoing full regulatory compliance
The winning formula was the absolute adjustment of the project methodology to the client's situation and culture. Active engagement of all stakeholders (and beyond that, influencers!) were key and paid off at the end:
- Purpose driven, gradual utilization of agile techniques as new way of working
- Inclusive & adaptive approach - instead of front- loaded trainings and formality heavy implementation
- Language without the buzzwords avoids misconceptions and increase ability to steer expectations (we did not even use the word Agile in the project)
- Conscious mix of agile and waterfall to maintain regulatory compliance while increasing responsiveness and effectiveness
- Shared values, anticipation and honesty with the involved Sponsors and Leaders – to assure transparency, accelerate learning and make the changes stick fast
